Say you build custom homes that start in the millions, and you decide this is the year you get serious about referrals.

So you write to every past client and offer them $1,000 cash for each friend they send your way.

Some of them will happily take the money.

Some will find it a little strange, as if their whole build with you has just been given a price tag.

And a small but important group, exactly the kind of client you want more of, will feel uncomfortable and won't reply at all...

The amount on that letter barely matters. The timing of the offer and the form it takes decide how it lands, and you can fix both.

## Should builders pay clients for referrals?

For most residential builders, no, at least not upfront. Don't promise past clients money in exchange for sending you work. Thank them after a referral happens, with something personal that matches what the referral turned into. Cash referral fees are a separate case that belongs with professional partners such as architects, designers and real estate agents, where a fee can be normal, provided it's disclosed and it complies with the rules where you operate.

The upfront offer is an incentive. You announce that anyone who refers a client will receive something, and you wait for referrals to come in.

The thank-you afterwards is a reward. Somebody has already sent a friend your way, and you recognise it.

The gift can be identical in both cases, but an incentive changes who refers you and why. You start hearing from people who want the payout, which isn't the same group as the people who actually want their friends to have the build they had. A reward goes to someone who already chose to recommend you, so it strengthens the relationship instead of putting a price on it.

In most premium building markets, rewards do better than incentives by a wide margin.

## Why does cash put some clients off?

Clients refer a builder for their own reasons, and money is rarely the main one. Most want a friend to have the experience they had. There's pride in it as well, in being connected with a builder whose work they rate and being the person in their circle who knows the best builder in town.

A wine, a voucher or a pair of tickets sits on top of those reasons, and a well-judged gift can reinforce them. A cash offer made in advance turns a recommendation into a side income, and for a client who chose you for your reputation and the experience of working with you, that can feel uncomfortable enough to stop them recommending you at all.

Cash can still work in some markets. Design around the clients you want more of, and ask what they'd actually value rather than what the most generous offer would be.

## What should you give someone who refers a client?

Scale the thank-you to what the referral became.

- **An introduction only.** Someone passed on your name or a contact. A handwritten note or a good bottle of wine acknowledges it without inflating it.
- **An introduction that became a signed agreement or contract.** This one has earned something meaningful, such as dinner for two, an event, a premium hamper, or a gift built around something you know they love.
- **Repeat referrals.** Someone who keeps sending you clients is one of your key advocates. Invite them to your client events and choose a more significant personal gift.

The right level for each tier depends on where you sit in the market and how many builds and referrals you expect each year.

Personalisation does most of the work at every tier. By the end of a build you should know what your clients love. A premium bottle lands very differently with a client who loves wine than a gift card does. A family day out means more to parents of young children, and event tickets mean more to someone who follows sport. ## When is a referral fee appropriate?

A past client refers you as a person, for personal reasons, and a personal thank-you fits. An architect, interior designer or real estate agent who sends you clients is in a business-to-business arrangement, and in some of those relationships a cash referral fee is normal and even expected.

Check the rules before you pay one. Some professions and regions have professional standards, ethical guidelines or legal requirements about disclosing referral arrangements to the client, so take advice from your own lawyer or industry body before you set any fee. When in doubt, keep the arrangement disclosed and proportionate to the relationship.

## How do you know who to thank?

You can only reward a referral if you know who made it, and the standard enquiry question doesn't tell you. Ask a new enquiry how they heard about you and you'll get "online", "a friend" or "word of mouth".

Ask "Who can we thank for the introduction?" instead. It assumes there's a person to thank, so the answer is usually a name. If the answer is vague, ask once more, gently, whether someone specific mentioned you. "I found you online" often means they searched for your name after a friend recommended you.

Then record it in your CRM for every referral:

- Who referred them, and whether that person is a client, an alliance partner or a supplier.
- Roughly when they referred, and when you captured the lead.
- Whether the referral became a signed contract, and the contract value if it did.
- Whether you thanked the referrer, and how.

Keep it to that list, because a short list is one your team will actually fill in.

Then close the loop. When a referred client signs, call the person who referred them and thank them properly. Later in the build, send a short update that the project is going well and the clients are loving it. You don't need to share anything confidential, and never underestimate what a phone call with genuine thanks does for the relationship, gift or no gift.

## Do you need a formal referral program?

If you've never asked for referrals deliberately, you don't need a formal program to start, just a list of your best past clients and a phone.

Call your best past clients yourself. Tell them you're being more deliberate about how you grow the business, that you loved working with clients like them, and that you'd be grateful if they thought of you when someone they care about is planning to build. Skip the mass email, because a broadcast reads as promotion and it won't get the response a personal call does. If nobody has ever asked these clients before, you may find a few referrals waiting.

A monetised referral program suits only a small number of building companies, and even then it can come across as noise. Referrals also can't be your whole lead flow, because you can't control their volume or timing.
